Why staff don't use the CRM, and what to do about it

The typical management reaction is "they lack discipline". But when a system is convenient and saves time, people use it without being reminded. Resistance almost always means the system is getting in the way of the work.


The real causes

  • The stages don't match how sales actually happen. The manager is forced to pick a status that doesn't describe the situation.

  • Data is entered twice. Messenger threads, a personal spreadsheet, the CRM for reporting — in that arrangement the CRM is always filled in last and pro forma.

  • Too many required fields. Especially ones that don't affect any subsequent action.

  • Integrations lose enquiries or create duplicates. After a couple of those, trust in the system is gone.

  • There's no visible personal benefit. If the CRM is only reporting for the manager, it's experienced as surveillance.


How to find out

Not from reports but by observation: watch how a manager actually handles an enquiry from the first message to the deal. Where they switch tools, where they copy data by hand, which fields cause hesitation.


A month-long plan

  1. Simplify the pipeline. Keep only the stages with a clear criterion for moving on.

  2. Reduce required fields to those that determine the next action.

  3. Fix the integrations — losses and duplicates matter more than any policy.

  4. Train on people's own deals, not on a general interface tour.

  5. Watch the right metrics: share of enquiries in the system, empty critical fields, overdue tasks.


What depends on the manager

If meetings run off a personal spreadsheet rather than CRM data, staff quickly read that the system is optional. The reverse works: discuss deals only from the CRM, examine the reasons for gaps in the process rather than punishing empty fields, and set a date from which all new deals live in the system — without demanding the history be reconstructed retroactively.


How to tell it worked

The sign of success isn't perfectly filled-in records but the minimum process being followed consistently without daily supervision.
